Muda is the Japanese word for waste, and in Lean it carries a precise meaning: any activity that consumes resources without creating value for the customer. Taiichi Ohno, the Toyota executive who shaped the Toyota Production System, catalogued seven forms of it — transportation, inventory, motion, waiting, overproduction, overprocessing, and defects. English speakers often remember them with the acronym TIMWOOD.
How it’s used
The seven wastes work as a spotting guide. Waste rarely announces itself; it hides inside habits that feel normal. Walking a process with the seven categories in hand turns a vague sense that things are slow into a specific, attackable list. Transportation is moving the product; motion is moving the person. Inventory is anything waiting in a pile — parts, emails, unprocessed applications. Waiting is idle time between steps. Overproduction is making more, or sooner, than the next step needs, and Ohno considered it the worst of the seven because it manufactures all the others. Overprocessing is doing more than the customer values — gold-plating, duplicate approvals. Defects are errors and every hour of rework they trigger.
Muda also has two companions in the Toyota vocabulary: mura, unevenness, and muri, overburden. The three feed each other — uneven demand overburdens people and equipment, and overburdened processes shed quality and generate waste. Most teams start with muda because it is the easiest of the three to see, but lasting fixes usually address all three.
A worked example
Picture an illustrative insurance office processing claims. Files travel between three floors to collect signatures (transportation). Adjusters walk to a shared printer dozens of times a day (motion). Hundreds of claims sit in an intake queue (inventory), and each claim waits days between ten-minute bursts of actual work (waiting). The intake team fully keys in every claim, including those that will be rejected on the first eligibility check (overproduction). Two separate reviewers verify the same fields (overprocessing). And a steady share of claims bounce back to the customer for missing information (defects). Nobody designed any of this. It accumulated — which is exactly why a named checklist of wastes is so useful.
