The Spaghetti Diagram, Explained

A spaghetti diagram is a map of physical movement: the walking path of a person, the travel of a product, or the journey of a document, traced as one continuous line across a floor plan during a period of real observation. Drawn honestly, the line comes out looking like dropped pasta — which is the point. The tangle makes motion and transport waste visible to anyone in a single look.

How it’s used

The diagram belongs to Lean’s waste-hunting toolkit, aimed at two of the classic wastes: motion, people moving without adding value, and transportation, things moving without adding value. The method is deliberately primitive. Print the floor plan, follow one person or one product through a representative stretch of work, and draw every trip as it happens — including the forgotten-item double-backs nobody admits to in interviews. Annotate distances and trip counts, because the numbers, not the picture, will justify the layout change.

The finished tangle points directly at its own fixes: relocate what is visited most, store supplies at the point of use, and rearrange stations so the routine path is the short one and the rare path is the long one. None of this requires software or statistics — a pencil, a floor plan, and an honest hour of watching will do.

A worked example: one nurse, one shift

A clinic traces a single nurse’s movements across one shift on a printed ward layout. The line converges again and again on one spot: a supply room at the far end of the corridor, visited dozens of times for gloves, dressings, and saline. Measured out, the walking adds up to a distance no one would have believed without the drawing — time spent in hallways rather than with patients. The fix is unglamorous: small stocked cabinets near the patient rooms, replenished from the main supply room once a shift. The follow-up diagram, traced a month later, shows a visibly calmer line — and that second drawing is the proof the change worked.

  • Trace real movement in real time; recollection produces tidy lines and false comfort.
  • Record distances and trip counts alongside the drawing — the numbers make the business case.
  • Observe several people and more than one shift before concluding anything.
  • Look for convergence points; where many lines meet is where relocation pays fastest.
  • Redraw after the change — the before-and-after pair is the result.

Nobody defends the old layout after seeing the spaghetti.
