DMAIC — Define, Measure, Analyze, Improve, Control — is the five-phase roadmap that structures nearly every Six Sigma improvement project. It exists to enforce a single discipline: understand a problem with data before changing anything, and lock the gain in place afterward so the process cannot drift back.
How it works
Each phase answers one question, in an order that prevents guessing. Define asks: what exactly is wrong, for whom, and within what scope? Measure asks: how does the process perform today, in numbers the team can trust? Analyze asks: which suspected causes actually drive the problem? Improve asks: what change removes those causes, and did a pilot prove it? Control asks: what monitoring and standard practice will keep the fix alive after the project team disbands? Most organizations review each phase at a tollgate before the next begins.
DMAIC applies to processes that already exist and underperform. When there is no process yet — or the current one is beyond repair — Six Sigma switches to its design counterpart, DMADV. Knowing which roadmap you are on is itself a Define-phase decision, and choosing wrong is expensive: redesigning a process that only needed tuning, or tuning one that needed replacement.
The sequence is the discipline. Each phase produces evidence the next one depends on, which is why skipping ahead feels faster and reliably is not: a fix chosen before Analyze is a guess wearing a project charter.
A worked mini-example
Consider an illustrative parts distributor whose customers keep receiving wrong items. Define frames the problem as mispicked orders and scopes the project to the pick-and-pack line. Measure establishes how often mispicks occur and confirms the counting method is reliable. Analyze tests theories against the data and finds that most errors trace to similar part numbers stored in adjacent bins. Improve pilots a new slotting rule and a label format that enlarges the distinguishing digits, and the pilot shows mispicks falling. Control installs a weekly check chart and a standard slotting procedure so the fix survives staff turnover. Five phases, one problem, no guessing.
