What Is Kanban? Definition and Uses

Kanban is Japanese for signboard or visual card, and it names a simple mechanism with large consequences: a visible signal that authorizes work. Nothing is produced, moved, or started until a kanban says it is needed. Developed at Toyota to control the flow of materials between production steps, kanban has become the working machinery of pull systems everywhere — including the digital boards that knowledge-work teams use today. The tool is humble; the discipline it enforces is not.

How it works

In its original form, a kanban is a card attached to a bin of parts. When a workstation empties the bin, the card travels upstream and authorizes the supplying step to make or deliver exactly one more bin — no more, no sooner. Because the number of cards in circulation is fixed, the total inventory in the system is capped. The signal replaces the forecast: replenishment happens because something was actually consumed, and forecast error stops mattering because nothing runs on the forecast.

The modern board version applies the same logic to tasks. Columns represent stages of work, cards represent work items, and explicit limits cap how many items each column may hold. When a column is full, nothing new may enter until something leaves. That constraint is the entire point: it stops the quiet pile-up of half-finished work and forces the team to finish before it starts. Blocked items surface within hours instead of at the deadline, and the daily conversation shifts from workloads to workflow.

A worked example

An illustrative electronics assembler keeps two small bins of screws at every station. When the first bin runs empty, the operator switches to the second and sends the empty bin — card attached — to the stockroom, which refills exactly one bin and returns it. Before the system, stock levels swung between overflowing shelves and line-stopping shortages, because ordering ran on guesswork. Afterward, consumption itself drives replenishment. The shelves stop overflowing and the stockouts stop too, with nobody forecasting anything. The stockroom clerk’s day changes as well: instead of guessing at order quantities, the returned bins are the day’s exact to-do list. When a new product later doubles screw consumption at three stations, nobody rewrites a plan — the cards simply return faster, and replenishment follows.

  • The limit is the point — a board without work-in-progress limits is a to-do list, not kanban
  • Size the signal to real consumption, and revisit it whenever demand shifts
  • Make the signal impossible to miss: a physical card, an empty bin, a column that visibly fills
  • Start from your current process with generous limits, then tighten them gradually
