Six Sigma is a disciplined, data-driven method for finding out why a process produces defects and removing those causes for good. That is the entire idea. The statistics, the belts, the project charters — all of it exists to serve one goal: fewer defects, less variation, and outcomes a customer can rely on.
The method was born at Motorola in 1986, where engineer Bill Smith formalized it as a way to attack defect rates in manufacturing. It might have remained a factory technique. Then General Electric adopted it under Jack Welch in 1995 and turned it into a company-wide operating system. From there it spread into hospitals, banks, insurers, logistics networks, and software teams — anywhere work flows through a process, which is to say everywhere.

Where the name comes from
Sigma is the Greek letter statisticians use for standard deviation — a measure of how much a process varies around its average. A process’s sigma level counts how many standard deviations fit between that average and the nearest limit the customer will tolerate. More room means fewer results landing outside the limit. A process running at six sigma — after the conventional 1.5-sigma allowance for long-term drift — produces just 3.4 defects per million opportunities.
Make that concrete. A hospital discharges patients with a packet of instructions and prescriptions. Every packet is an opportunity for a defect: a missing prescription, a wrong dosage line, an outdated follow-up number. At six sigma performance, only three or four packets in a million would contain an error. Very few processes truly run at that level, and not every process needs to. The number is a benchmark, not a law. What matters is the habit it enforces: define what a defect is, count defects honestly, and measure improvement in the same units the customer experiences.
What practitioners actually do
A Six Sigma practitioner is not an auditor, and the work is not about posters in the break room. Practitioners run improvement projects: bounded, chartered efforts to fix one process that measurably hurts.
Picture a warehouse pick line where orders keep going out with the wrong items. A practitioner would not start with opinions about who is careless. They would define what counts as a mispick, measure how often it happens and where, and analyze the data until the causes surface — perhaps similar part numbers stored in adjacent bins, or a label format that buries the critical digits. Then they would test a fix, prove it worked with data, and install controls so the process cannot drift back. The sequence is always the same: evidence first, changes second, controls last.

DMAIC in one paragraph
Nearly every Six Sigma project follows a five-phase roadmap called DMAIC: Define, Measure, Analyze, Improve, Control. Define frames the problem, the goal, and the scope. Measure establishes how the process performs today, in numbers. Analyze digs through that data to find and verify root causes. Improve designs, pilots, and implements fixes aimed at those causes. Control locks in the gain with monitoring and standard practice so the old problems cannot quietly return. The order matters: teams that jump straight to Improve are guessing, however confident they feel.
The belt system, briefly
Six Sigma borrows its ranking system from martial arts. Each belt marks a level of training and a role on improvement work, and the ladder looks much the same in most organizations.
- White Belt — foundation. Understands the vocabulary, the DMAIC roadmap, and how to contribute usefully to a project team.
- Green Belt — practitioner. Leads improvement projects, usually alongside a day job, and handles the core statistical tools.
- Black Belt — expert. Runs complex, cross-functional projects, applies advanced statistics, and coaches Green Belts.
- Master Black Belt — teacher and strategist. Develops other belts and steers the improvement program itself.
Around the belts sit champions and sponsors — leaders who select projects, clear obstacles, and own the results. A belt without a sponsor is a certificate; a belt with one is a mandate.
Why employers care
Six Sigma is consistently among the most-requested operations credentials in job postings, and the reasons are practical. A certified hire arrives speaking a shared language — defect, CTQ, sigma level, control plan — that improvement teams use daily. The credential also signals a way of working: this person will define a problem before solving it, measure before changing, and finish by making the fix stick. Managers who have inherited processes “improved” by enthusiasm alone tend to value that discipline highly.
The discipline also travels. The same method that reduces mispicks in a warehouse reduces errors in invoice approvals, delays in hospital discharge, and rework in a claims process. That portability is why the credential shows up in postings across industries rather than in one niche.
